Indie products (solo SaaS and small digital products)

Synthesised from Marc Lou (solo founder of ~30 products, 2025–26) and Starter Story founder interviews (Fastlane, Postiz, Geosports, 2026). All revenue figures are self-reported — Starter Story guests show Stripe on screen but nothing is audited, and both channels sell products to aspiring founders. Treat numbers as one founder’s experience. Notes live in indie-products.

Core playbook

  1. Decide distribution with the product, not after. Every breakout case had its engine designed in (a viral reply, a share button, an agent marketplace). → What successful indie product case studies have in common (2025–26)
  2. Don’t hunt for the perfect idea; build and listen. Best sources: your own pain (a $1.6k Stripe fee → Zenvoice $15k), people asking for what you built for yourself, spin-offs, remixes, live conversations and trends. Kill after ~1,000 visitors if it isn’t working. → Finding small-product ideas — build to find signal, scratch your own itch, ride a moment
  3. Or verify pain with customers first. Fastlane: ~20 calls a week, incentivised in-app booking, Mom Test discovery → silent usability → power-user interviews; narrowed a horizontal tool to one job. → Customer calls at scale — Fastlane's 2,000 calls behind $69k MRR
  4. One headline, one feature; ship in hours to days. Spec with the LLM, build with Claude Code/Cursor, screenshot what confuses you, set a public deadline; freeze features once it grows. → Shipping a small product fast with AI coding (Claude Code, Cursor)
  5. Build sharing into the product. Shareable results (Geosports’ 53% share rate), badges on customer-facing pages, leaderboards, embeds, OG images, guest hosts; web-first for zero friction. → Building distribution into the product — share loops, badges, leaderboards, guest hosts
  6. Launch everywhere on day one. Show HN (“Show HN: I made X that does outcome”, no emoji, no vote begging); Reddit with a demo video or story-only posts. → Launching on Hacker News (Show HN) and Reddit
  7. Product Hunt + directories: #1 ≈ 2,000 visitors + ~2,000 via newsletter, a backlink and a badge; simple logo, outcome name, people-focused 60-character tagline, site banner on launch day. → Product Hunt and launch directories for indie products
  8. Free tools are the best evergreen channel: free, one feature, no sign-up, searchable name, seamless plug into the paid product. → Free tools as marketing for a paid product ("engineering as marketing")
  9. Programmatic SEO for searchable intent (template × long-tail × data; ~1 month to start), but watch AI eroding indie Google traffic in 2026. → Programmatic and content SEO for indie products
  10. B2B with findable owners → cold email: three sentences, ask for a reply, two follow-ups; 20/day → ~1 customer/day at $199/month for Marc. → Cold email outreach for a small B2B SaaS
  11. Affiliates only once it sells: 30–50%, Rewardful, recruit in-app at the success moment, ban brand-keyword ads, hold payouts 30–60 days. → Setting up an affiliate program for a SaaS or digital product
  12. Build in public and live-stream the build: one platform, one trait, BTS/results/learnings; streams sold Zenvoice before launch. → Building in public — personal brand and live-coding streams for solo founders
  13. Price small utilities one-time (Marc: $9–69, plus lifetime next to cheap plans); use subscriptions where value recurs, and attack churn by having the product do the recurring work. → Pricing small products — one-time payment vs subscription (and other models)
  14. Monetise attention you already have: capped, rotating sponsor slots with price raised as they sell ($299 → $1,500/month). → TrustMRR case — 24-hour build, viral tweet, sponsor slots ($299 → $1,500/month), then a marketplace
  15. Make the SaaS agent-ready and ride trends early: API + agent Markdown file in agent marketplaces; copy the content format that’s working and amplify it. → Postiz case — going "agent-ready" and riding X Articles from $17k to $143k MRR in 4 months
  16. Pick channels you’ll actually enjoy; use the ranked map to choose. → Marketing channels for a solo founder — Marc Lou's 11, ranked by cost and effort

Gaps

  • Evidence is almost entirely two creator channels; Marc Lou’s 2026 vlogs are light on tactics.
  • Not covered: landing-page conversion for SaaS specifically, onboarding/activation and churn reduction beyond Postiz, B2B sales beyond cold email, paid acquisition beyond Marc’s small Meta test, international/VAT/tax and payments compliance, selling/acquiring micro-SaaS (TrustMRR’s marketplace is only mentioned), legal limits on cold email, open-source business models.
  • Platform mechanics (Show HN rules, Product Hunt ranking, X Article distribution, agent marketplaces) are dated 2025–26 — verify current rules.
