Long or short onboarding before the paywall? (avoid the middle)

Sesame's GLP-1 intake went from 3 to ~25 steps and conversion rose 40% (step-to-step >99%), while Tinder won by cutting dating sign-up to ~90 seconds — pick long or short based on the aha moment and decision stakes, never a "balanced" middle; remove negative-psych steps like password creation.

Long or short onboarding?

TL;DR

  • Long can win: Sesame’s weight-loss (GLP-1) checkout went from 3 screens to ~20–25 questions → +40% conversion, step-to-step completion >99%.
  • Short can win: Tinder cut dating sign-up from 20–30 minutes (Match/eHarmony questionnaires) to ~1.5–2 minutes (Facebook login, Facebook photos, short bio) — and expanded the whole online-dating market.
  • Decide by the aha moment and the stakes of the decision: high-consequence choices (medication, travel) need information and confidence; low-stakes ones need speed to value.
  • Avoid the middle — a “balanced” medium onboarding is the death zone (Jacob Eiting).
  • Manage psych (Darius Contractor’s framework): each value moment adds motivation; email fields (−5), card entry (−10) and especially password creation subtract it. Use OTP, Sign in with Apple/Google.
  • A long onboarding can be any length if it delivers value as it goes (Calm plays rain sounds from the first second); an IRS-form onboarding bores users out.

Details

Sesame. A direct doctor–patient cash marketplace; its Costco weight-loss programme used a 3-screen checkout. V2 expanded intake to ~20 questions: estimated weight loss, medical history, motivation, what you’ve tried. Users gained confidence the care was comprehensive (not a “pill mill”), conversion rose ~40% and per-question continuation exceeded 99%. It also freed doctor time in the visit — the actual aha moment.123

Tinder. The aha moment is being in a conversation with someone, so shorten the path there: Facebook login, pick Facebook photos, Twitter-like bio — swiping in ~1.5–2 minutes instead of a 20-minute profile; younger people who’d never tried online dating came in.45

Pick a side. Jacob: GLP-1 injections are complex and risky; judging attractiveness needs no explanation — commit hard to long or short.6 Ravi Mehta: ask what the aha moment is and what confidence and behaviour the user needs to get there.7

Confidence can be undermined by framing. At TripAdvisor, a personalised hotel ranking converted better when silent, but worse once labelled “Just for you” — travellers didn’t want the site deciding for them.8

Psych framework. Users can be “psyched up” or down; password creation is one of the biggest negative-psych moments — phone OTP or social login fixes it.910 With onboarding before a hard paywall, you must manufacture aha moments before the user has used the product; Calm delivers its promise (rain sounds) from first open, so its onboarding can be long.11

Counter-example. Natal deliberately keeps onboarding to ~10–15 questions because mothers lack time, while splitting content by phase (trying to conceive / pregnant / postpartum) to avoid decision fatigue; too many questions frustrated users, too few left them confused in-app.1213

Disagreements / caveats

  • Sesame is a medical web checkout, not a typical app paywall; Steve P. Young’s and web-quiz sources generally favour long, value-building onboarding — this note adds that short wins when value is instant.
  • “Psych points” are a heuristic, not measured values.
