UGC, influencers or paid ads first? Choosing by cash, stage and market
What each channel buys (UGC = a swing at the algorithm, influencers = borrowed trust, paid = clicks, so make it hard-sell), Jake Castillo's rule — no money → UGC/self-made content, some budget → influencers, cash-flow not a concern → paid — and how Gleam, Symmetry and Cal Buddy actually sequenced channels.
UGC, influencers or paid first?
TL;DR
- What you pay for (Jake Castillo): UGC creator = a fresh account and “a swing at the algorithm”; influencer = the trust they built with an audience; paid ads = clicks, with no algorithmic lift.12
- So paid creative should be hard-selling, while organic needs the integration “snuck in” so viewers don’t swipe. Cal AI’s reused influencer videos did “decently” on Meta; dedicated paid creative is what worked.23
- Paid should convert best per view (one tap to the store vs leave app → search → find); if it doesn’t, fix your ads. But a $100 UGC video at 10M views usually beats $100 on Meta for cash-on-cash.45
- By budget: no money → make content yourself or UGC; a little budget → influencers; cash flow not a concern → paid ads, the most scalable “money printer” at the top end.6
- One format/channel gets you ~$20–30K MRR, then you need a new channel (organic → paid → referrals/product-led) — growth as stacked S-curves (Gleam).78
- Paid needs cash: Apple’s ~30–60-day payout delay and thin margins make it hard for bootstrappers.9
Details
How the cases sequenced.
- Cal AI: influencers first (300+), paid later with dedicated creative.103
- Gleam (Charles Liu, Kelvin Zhang): organic founder storytelling first; once revenue could bankroll it and competitors proved a problem-aware audience, paid ads.911
- Symmetry (Mauro (Symmetry)): their YouTube community “wasn’t” enough, influencer marketing didn’t work, UGC did — ~80K videos on 500+ accounts, ~1B views in a year.12
- Cal Buddy (Tomer (Cal Buddy)): paid first because Israeli CPMs are low; “every channel works — which is most efficient for your market?” Then revenue-share influencers.1314
UGC economics (Jake). Influencer prices rose (he partly blames Cal AI’s public build), UGC prices stayed flat — but careless UGC can cost $10K at a $100 CPM, worse than influencers.15 90% of UGC videos break even or lose; profit is the viral 10%, so pay flat fees to keep the upside (Pricing influencer deals — RPM cap, flat rates and minimum view clauses).16
Is the niche influencer-ready? Many creators in it; not competing with high-AOV brands for them (a $10/month app can’t outbid fashion brands with $200 AOV and ~$1,000 LTV); audiences that want to become like the creator. Fitness creators had few paying sponsors (protein powder, commission-only apparel), so Cal AI signed hundreds at favourable CPMs.1718
AI UGC. Jake hadn’t used it; it only matters whether it’s good — a 50-cent CPM that doesn’t convert is still zero.19
Paid at Gleam. It’s a volume game: Meta needs diverse creatives. Start with persona-based statics testing angles (direct response, objection handling, compare/contrast), then turn winners into founder videos, VSLs or UGC; Eugene Schwartz’s Breakthrough Advertising recommended.2021
Disagreements / caveats
- Steve P. Young’s default is ASO + Apple Ads first (Reserving a marketing budget and choosing the first channel); these founders went social-first. Different apps: Steve’s are search-driven utilities.
- Gleam saw influencers give poor returns; Cal AI built its business on them. Niche fit (above) explains much of the gap.22
- Margin comparison of organic UGC vs paid: Organic UGC vs paid ads — margins, ceilings, and using organic winners as ads.
