What to work on at each stage — from launch to paid ads
TL;DR
- Build: simplest feature set; “good enough is good enough” — the goal is reaching #1 for the target keyword.12
- Once downloads come: work on monetization — paywall, onboarding, pricing.2
- ~$5–10K MRR: start adding new features.2
- >$10K MRR: consider paid advertising — and only if RPI > CPI (~$2–5).2
- Before $10K MRR, if you buy traffic at all, start with Apple Ads (cheaper, keyword-based).3
- Organic can get you to roughly six figures/year; seven figures usually needs paid.4
Details
Download problem vs sales problem. Diagnose before changing monetization. A client getting ~5 downloads/day asked whether to remove the onboarding paywall or go free; Steve said no — at 5/day it’s a download problem. Only at 50–100/day with no buyers would he suspect the offer.5 Don’t take a paywall down just because you feel users “aren’t seeing the value”.6
Test willingness to pay early. Steve sometimes launches with one feature targeting one searched keyword and an aggressive hard paywall, to see if people pay before building more.5
Sequence (Aug 2026, Steve’s rules of thumb):
- Validate idea via search demand (Finding app ideas from search demand — the Tentacle Strategy).
- Build minimal app (Scoping the first version — solve one problem).
- Rank #1 → collect downloads.1
- Optimise paywall/onboarding/pricing.2
- $5–10K MRR → new features.2
-
$10K MRR → paid ads, gated on RPI (Choosing an app category by revenue per install (RPI)).2
Why paid comes late. Paid acquisition at $2–5 CPI only works with high RPI; the 2026 vibe-coding competition makes pure-organic scaling past six figures/year hard.24
Disagreements / caveats
- Other parts of the base (paid-first funnels, web2app) assume paid traffic from day one; this staging fits indie, search-driven apps. Steve himself says paid-first is needed where search demand doesn’t exist (see How much to rely on ASO, and how it fits with Apple Ads and Meta).
- MRR thresholds are personal heuristics, not tested cut-offs.
