Growing an app without paid ads — Cal AI, Coconote and WeWard compared
Side-by-side numbers and choices of three apps that scaled mainly on organic channels — Coconote ($1M ARR in 4 months, no paid ads, ~50% EBITDA), Cal AI (creators, then paid after a few months, $30/yr for mindshare) and WeWard (PR only for 4 years) — and when each added paid.
Growing without paid ads — three cases
TL;DR
| Coconote (AI lecture notes) | Cal AI (AI calorie tracker) | WeWard (walk-to-earn) | |
|---|---|---|---|
| Main channel | ~30 content creators tried, 3 mattered1 | Influencers at scale, 200+ posting at once2 | PR retainer + organic3 |
| Results | $100K ARR in 45 days, $1M in 4 months, $2M in 5, $6.7M at Quizlet exit4 | 15M+ downloads, ~$60M/yr peak, sold to MyFitnessPal52 | 20–30M users, 4 years without paid UA3 |
| Paid ads | Tried, never first-purchase profitable, stopped6 | Added “a couple of months” in; growing share7 | Added in the US era8 |
| Price | $99/yr → test $129/yr (more users and revenue)9 | $30/yr, deliberately cheap10 | Free; ads, affiliate, premium11 |
- Momentum first: Coconote charged from day one (“momentum is oxygen”) and reinvested cash flow at ~50% EBITDA after ~$10K each from the founders.121314
- Paid is easier to run once it works: Jake Castillo says ads have a better effort-to-money ratio than influencers, and he added them to diversify risk.7
Details
Coconote (Zack Hargett, Brett Bauman). Bootstrapped, launched April 2024 with a near-hard paywall (one free note). About 80% of buyers chose annual.915 Paid failed partly because neither founder gave it more than half their time; Jacob Eiting adds that almost no growth channel works half-done.616 Zack: if you don’t know where your customers hang out online, running ads is a bad sign.17
Cal AI (Jake Castillo, Alfie Dickens). Creator marketing first, built on the photo-scan “magic moment” (Can creators sell your app? Creator–app fit and the "magic moment"). Paid ads started a couple of months in. Co-founder Blake Anderson kept the price at $30/yr because the goal was mindshare — be the easiest calorie tracker to buy for a young audience with little disposable income.710
WeWard (Yves Benchimol). Four years on PR and organic in France, Italy and Spain; the US needed local credibility (Venus Williams) and a real UA engine. Details: PR and celebrity partnerships as an app growth channel (WeWard).38
Clones as free marketing. Cal AI shared its numbers publicly and attracted many clones; Jake says the threads about clone revenue drove traffic back to Cal AI, which ranks first for “AI calorie tracker”.18 Coconote’s founders called their many clones “mosquitoes”, and Jacob Eiting argued clones probably help more than hurt by sending searchers to the original.1920
Disagreements / caveats
- Price: Cal AI went cheap for reach; Coconote went premium ($129 for students) because a reliable note-taker earns trust. Jake says don’t copy either — price from your market, pain and demographic.1021
- Paid: Coconote’s paid failure vs Cal AI’s success may come down to ownership and creative, not channel — see Reposting and boosting organic winners (Spark Ads, partnership ads).
- Survivorship: all three are breakout successes with AI-era or mass-market tailwinds. Steve P. Young’s stage gates (What to work on at each stage — from launch to paid ads) are a more conservative default.
