Black Friday / holiday sale creative from your existing UGC library

Caraway's BFCM playbook — evergreen vs persona briefs, offer unmistakable in the first 3 seconds, reactivating last year's winners unchanged, renegotiating creator usage rights, organic-style UGC, partnership-ad Q&As with the offer, persona mashups — plus the planning timeline (plan Aug, produce Sept, QA Oct, launch ~Nov 1), tiered offers and a pre-built backup offer.

Holiday sale creative from your existing UGC

TL;DR

  • Three moves: adapt/reformat winners, reactivate old winners, rebuild content into new formats.1
  • Adapting: keep the proven structure, layer holiday context, make the offer unmistakable in the first 3 seconds — seen, heard, with sound effects.2
  • Reactivation: the audience doesn’t remember last year’s ad — if offer and product are unchanged, rerun it as is.3
  • Timeline at Caraway: plan in August, produce in September, review/QA in October, launch around November 1.4
  • Have a backup offer creative ready (e.g. +5–10% off) in case competitors go deeper.5

Details

Two brief buckets. Evergreen (sale, gifting, general reasons to buy, negative hooks) for everyone; persona briefs with identity call-outs, fears, desires and objections, where the offer supports the story.16

Reactivating creator content. Ask creators now for extended usage rights or a rate on last year’s winning content — reactivated assets are ready the moment the promo goes live, unlike new UGC whose timing you don’t control.37

Formats Caraway is running for BFCM 2026:891011

  1. Organic-style UGC video — ugly, lo-fi, ~8 s max, native typography (even copy-paste Instagram fonts), one small idea per video (e.g. a new coffee maker’s nonstick). “Every layer of polish… becomes another signal that it’s an ad.”
  2. UGC partnership ads from the creator handle — native photo + Q&A/poll/story on an objection, with the discount layered in.
  3. Mashups — reuse all rights-cleared footage (past creators, brand campaigns, demos, EGC, podcast clips). Small library → one product story (listicle, problem/solution, before/after) with review counts; large library → a theme/persona (e.g. “getting ready for your registry” with 2027 brides; “train with intention, cook with intention” for athletes). Tag assets by persona in naming conventions so editors can find them.

Action plan: audit the archive → confirm permissions → update briefs with BFCM persona concepts → repackage (UGC statics, cut-downs).12

Tiered offers. Tushy runs a 35–40-day period with tiers (gift with purchase, bundles, 20% off); Caraway splits early access, Black Friday, Cyber Monday and New Year with different art direction — one ad running the whole time “isn’t sustainable”.135

Sales-period formats. Dara Denney rotates in post-it/ugly ads, warehouse ads and founder’s-letter statics specifically during sales.14

Disagreements / caveats

  • Start dates depend on forecast, inventory and contribution margin at each spend level — Jarelle refuses to be prescriptive even though both brands start ~Nov 1.15
