title: Planning Meta creative volume, budget and team
slug: meta-creative-budget-and-team
summary: Work backward from the financial model to a testing budget and a monthly number of new concepts (Zach Stuck), how Mars Men runs 5 agencies + internal pods with a pillar each, the 10×-retainer agency rule, first hire = copywriter-turned-creative-strategist, and why creative velocity beats raw volume.

# Creative volume, budget and team

## TL;DR
- **Back into creative volume from finance** (Zach Stuck): revenue target → products/plan mix → AOV → required MER → total spend → Meta share → **testing vs scaling budget** → number of concepts you can afford to test (e.g. at $300/day per concept).[^1][^2][^3]
- Prefer fewer, better concepts you can validate over "a thousand ads on cost controls".[^3]
- **Agency rule (Mars Men):** keep an agency if you can spend **≥10× its retainer** behind its ads; spend is the #1 agency KPI. They've fired ~10 agencies in two years and run 5.[^4][^5]
- **First creative hire:** a creative strategist who is a **copywriter** first (writes briefs and landing pages), not a video editor.[^6][^7]
- The goal is **creative velocity** — how fast excellent ideas get into the account — not volume for its own sake (Dara Denney).[^8]

## Details
**Mars Men's setup (2026).** Five creative agencies, each given a **pillar of the month** (weight loss, GLP-1s, muscle, fatherhood…) and a net number of assets, with freedom on format; internally **4 creative strategists, 4 video editors, 3 designers** get a pillar per week. Output mixes yapper videos, full AI video and claymation.[^9][^10] Agencies can see an agency-vs-agency spend dashboard; what earns a long tenure is **net-new ideas**, as when a new agency's concept broke through for Hollow.[^4][^11] Where economics allow (Mars Men plays more of an LTV game than first-purchase-profitable Hollow), a capped **% of ad spend kicker** on top of the retainer incentivises output.[^12]

**Picking agencies.** Show real client work, one or two clear packages with prices, and turnaround time — that's what gets Zach's attention.[^13]

**At scale, team > structure.** Dara: from growth to $1M+/month the testing structure barely changes; volume, creative diversity and the team's makeup do.[^14] She predicts paid and organic social teams merging as organic-style content becomes the raw material for ads.[^15] Smart Marketer now puts a creative strategist on every account alongside the media buyer, and renamed media buyers "paid performance specialists" as button-pressing shrinks.[^16][^17]

## Disagreements / caveats
- The financial-model approach assumes a single-SKU, forecastable business; multi-SKU catalogues need per-product splits.
- Agency economics (10× retainer, % of spend) are one brand's rules of thumb.
