Brand reality — production capacity, true creative cost and team alignment
Why a creative plan that needs 50 ads/month fails with a team that makes 20, what an ad really costs (labour, attention, ops load), the monthly "if you could optimise for one thing" alignment question, and Sarah Levinger's "volume = what you can ship consistently at quality".
Brand reality — capacity, cost and alignment
TL;DR
- Customer insight can still produce the wrong creative if it ignores what the business needs right now.1
- Ask everyone who touches ads, monthly: “If you could only optimise for one thing right now, what would it be?” Disagreement is information.2
- Output: a one-sentence alignment statement committing to one goal for 30/60/90 days.3
- An ad’s cost is media plus development time, labour, team attention and operational load.4
- Volume = what you can produce consistently at quality. Aim for 25 that pass QA; if you hit 7, 7 is the benchmark until skills/systems improve.5
Details
Misalignment kills good ads. A media buyer optimising for scale, a founder for margin and creative for brand equity → every ad tries to serve all three and satisfies none; creative gets blamed.1
Capacity failure, step by step (Sarah’s recurring scenario). Plan needs 50 ads/month, team makes 20 → strategy runs at 60% below target; push for 50 next month, get 30 → data gets muddy, the account fills with iterations of old winners, people conclude “the strategy failed” when it was never tried.6 Same with ops: a demand spike fulfilment can’t handle means “you’ve paid to create angry customers”.7
Brand health research (weekly/biweekly):89
- Performance baseline: CPA trends, conversion by campaign, spend efficiency (Ads Manager, Motion).
- Production capacity: ask designers/videographers how many assets/week at quality.
- Ops constraints: inventory dashboards, fulfilment ceiling — ask the founder/CMO.
- Category benchmarks: are your CPAs normal?
Alignment research (monthly + quarterly):1011
- Business stage from founder/investor updates: pre-PMF (needs learning, not volume), scaling (efficiency), mature (defend share).
- Media buyer: campaign setup, optimisation event, what they report on.
- Project tools (Asana/Monday/ClickUp): planned vs actually produced.
- Retention: do the customers your ads bring churn in 30 days? No acquisition saves that.
- Track answers in a sheet (Sarah had Claude build an “optimisation tracker”).2
Cadence: brand reality on the first Monday of each quarter and month (e.g. plan Q4/Black Friday).12
Spend thresholds. Evan Lee (Motion): set a minimum spend per ad before judging it; don’t compare a $5 ad with a $100k ad. Motion’s own threshold is ~$300.13
Disagreements / caveats
- Sarah is “not a big fan” of dumping creative into the account and prefers quality over quantity;7 others (Caraway, 100–200 UGC launches/month) run at very high volume — see Building a UGC engine — emotional personas, sourcing, creator deals, relationships. Both define volume relative to what the team can sustain.
- Evan: formula-based volume targets at Motion would have said 500 ads — “what’s real?”5
